Delivery without unnecessary baggage

BFL is a new division of a large Ukrainian logistics company, created to develop last-mile delivery. The decision to launch this service was part of the company's strategy to expand its logistics capabilities and cover the entire delivery chain: from the warehouse to the customer's door. The division had to work with its own processes, a separate digital environment, and a focus on speed, scalability, and convenience for the end user.

The client's problem

It was necessary to launch a completely new business line from scratch quickly and without ready-made solutions on the market. None of the existing tools covered the needs of “last mile” delivery in the form that the company planned to bring to market.

Key challenges:

  • development of a software complex that had no analogues in Ukraine at the time of the project launch;
  • lack of ready-made solutions that would fit the business model of the new division;
  • the need to cover the entire delivery chain through a single system: from the warehouse to confirmation of delivery;
  • high requirements for convenience, scalability, and speed of implementation;
  • rapid development of technical architecture and business processes.

All this had to be implemented without compromising on quality, in the absence of any established logistics infrastructure in this segment.

The digital ecosystem has set a new standard for last-mile logistics.

  • The five-component software suite covered the entire delivery cycle and ensured real-time control of all processes.

  • Our approach:

  • We started with a discovery phase: together with the client’s Product Owner, we held a series of sessions to gather requirements, map out business processes, and design the system architecture. Several implementation scenarios with different budgets and timelines were developed. After the client chose the optimal one, the team moved into development.
    We followed the Scrum framework — with clearly defined roles, transparent communication, and close client involvement. The project included five components: a web dashboard, a desktop app for logistics staff, and three mobile applications.
    Despite changes in requirements during the process, the team maintained a steady pace and delivered on time. The final stage included user training and the handover of complete technical documentation.

Work results:

  • We implemented a comprehensive digital delivery system that covers all roles in the process: from the warehouse to the recipient.

  • Our client received:

  • a software package consisting of five components: a web portal, a desktop for logisticians, and three mobile applications;

  • full automation of key business processes: routes, delivery areas, fleet, couriers, accounting, reporting;

  • support for 1-day delivery model;

  • paperless document flow between the warehouse and the courier;

  • 80% customization of the product to the client’s unique processes;

  • readiness for launch, despite changes in the customer’s plans.

  • We created a product that sets market standards rather than catching up with them. Although the client company eventually left the market, this solution became a ready-made demonstration of IWIS’s capabilities and a foundation for new logistics projects.
